Every team we sit with already built the product. It is a shared sheet with broken formulas, a color code only two people understand, and a tab named “FINAL_v7.” That sheet is not a mess to delete. It is the spec. The columns are the fields. The arguments in the comments are the edge cases.
Internal tools fail when someone redesigns the work from a blank canvas. They work when you take the sheet your people already trust and make it a system they cannot accidentally break. That is most of the apps and tools we build.
The spreadsheet is the spec
Look at what they actually fill, not the header row they meant to use. The yellow highlight that means “ask Soph” is a business rule. The weekly export is a ritual you must not break on day one.
If three people cannot agree which tab is true, you do not need another SaaS login. You need one record.
What to keep from the sheet
- The columns they actually fill — not the ones they planned in a kickoff.
- The exception row: the highlight, the comment, the “ask this person.”
- The weekly ritual: who opens it, when, and what they export.
What to throw away
The third copy. The version that lives on one laptop. The formula that only works if you never sort column A. Replace those with a tool that has one record, permissions, and a history. Keep the language of the sheet so the team does not need a training video to find Tuesday’s work.
When this is the right build
This is the right build when the work is already happening and the sheet is the bottleneck — catering requests, tutoring hours, shipping quotes, a founder’s ops book. It is how BrewTrack and Hope started: not as a category product, as the week the team already ran.
It is the wrong build when nobody has a process yet. Then you are inventing the work, not shipping the tool.

Should we move to Airtable or a big SaaS instead?
If a stock tool matches the ritual, use it. When the exceptions are the product, a generic base becomes another sheet with nicer colors.
How do we not lose the team during the switch?
Ship the language they already use. Run both for a short overlap. Do not launch a blank canvas and call it change management.
Can AI clean the sheet for us?
AI can draft mappings and flag duplicates. A person should apply the merge. Same review-and-apply rule.
